Not long ago, during a conversation about AI, a leader shared something that many organizations are quietly experiencing.
Employees were already using it.
Some were using AI to draft emails, summarize information, prepare presentations, analyze data, and generate ideas. A few were excited about what was possible. Others were unsure about what was allowed or concerned about what AI might mean for their roles.
The leadership team, meanwhile, was still trying to determine whether the organization was “ready” for AI.
That moment stayed with me because it perfectly captures where many organizations are today.
AI did not wait for the strategic plan, the updated employee policy, the leadership retreat, or the official announcement.
It is already inside the workplace.
88% of organizations are using AI. Only 13% are considered fully prepared to capture its value.
The Research Tells an Important Story
According to the Stanford 2026 AI Index, 88% of surveyed organizations are now using AI.
At the same time, the Cisco 2026 AI Readiness Index found that only 13% of organizations are considered fully prepared to capture the value of AI.
Think about that for a moment.
AI use has become widespread. Organizational readiness has not kept pace.
There is an equally important people story behind those numbers.
Microsoft’s 2026 Work Trend Index found that organizational factors such as culture, manager support, and talent practices account for 67% of AI’s reported impact, compared with only 32% attributed to individual mindset and behavior.
In other words, successful AI integration depends on much more than employees' willingness to use the technology.
The organization matters.
Its leadership matters.
Its culture matters.
Its people practices matter.
The way work is designed matters.
AI Use Is Not the Same as AI Readiness
An organization can purchase an AI platform, provide employees with access, and offer a training session. That may create activity. It does not necessarily create readiness.
McKinsey’s latest global research found that only 37% of organizations report that AI has contributed positively to organizational earnings.
The organizations gaining the greatest value are doing more than introducing new tools. They are connecting AI to business priorities, redesigning workflows, preparing leaders, building workforce capability, and creating clear expectations for responsible use.
They are asking important questions:
These are not simply technology questions.
They are organizational development questions.

Remember that AI Serves. Humans Decide.
AI can create efficiency, improve access to information, reduce administrative work, and give employees more time for strategic, creative, and relationship-centered work.
Those outcomes do not happen automatically.
If AI saves an employee four hours each week, leadership must decide what happens to that capacity.
Will the time be used to improve customer service, strengthen relationships, solve problems, develop employees, or think more strategically?
Will expectations increase because work can happen faster?
If AI helps inform an employment decision, someone must remain accountable for reviewing the information and making the final decision.
If employees are already experimenting with AI, they need practical guidance about privacy, accuracy, bias, confidentiality, and responsible use.
Technology may support the work. It should not replace the judgment, context, empathy, and accountability that people bring to it.
That is why our guiding principle remains:
AI serves. Humans decide.
Why This Matters Now
AI is already changing how work gets done.
The question is no longer whether organizations will be affected. The question is whether they will respond intentionally.
Will leaders provide direction?
Will employees receive the support and learning they need?
Will organizations create clear safeguards?
Will newly created capacity be reinvested thoughtfully?
Will people understand how AI may affect their roles?
Will human judgment remain central to decisions that affect employees and customers?
The organizations that benefit most from AI may not be the ones that move first.
They will be the ones that move intentionally.
